VERFAHREN UND ANLAGEN Servicegeschäft auch deshalb attraktiv, weil sie ihren Umsatz dadurch verstetigen können. Dazu kommt, dass der Aufbau lokaler Services die Chance birgt, nicht nur ein lokales Vertriebsstandbein für die Anbahnung von neuen Projektgeschäften zu schaffen, sondern auch für weitere lokale Aktivitäten in den Regionen der Kunden genutzt werden kann. So geht der Trend bereits seit Jahren dahin, den Anteil der lokalen Leistungen in Anlagenprojekten zu steigern. Dazu gehört einerseits die Beschaffung von Anlagenausrüstung – häufig auch im Zusammenhang mit dem Ziel des „Best Cost Country Sourcing“ – und andererseits die Besetzung von Projektfunktionen mit lokalen Kräften, von der Montage bis hin zur Projektsteuerung. Der „Local Content“ wird häufig auch von den Auftraggebern gefordert: in Asien und dem Mittleren Osten beispielsweise von Gesellschaften, die sich häufig in Staatsbesitz befinden und die auf diesem Weg die lokale Wirtschaft fördern wollen. Digitalisierung als Treiber Neben Services hat der Anlagenbau die Digitalisierung inzwischen als mögliches Differenzierungsmerkmal gegenüber dem Wettbewerb erkannt. In der aktuellen Studie „Potenziale von Industrie 4.0 im Großanlagenbau“ des Verbands VDMA rechnen zudem 72 % der befragten Anlagenbauer damit, dass sich mit neuen, digitalen Produkten und Dienstleistungen höhere Umsätze erzielen lassen. Durchgängige und standardisierte Schnittstellen in den verschiedenen Gewerken des Planungsprozesses werden außerdem als Effizienztreiber gesehen. Bislang hapert es im Engineering von Chemieanlagen allerdings an der mangelnden Daten-Durchgängigkeit: Die IT-Landschaft ist stark diversifiziert, der Aufwand für das Managen von Schnittstellen ist riesig. Dazu kommen von Unternehmen zu Unternehmen stark individualisierte Prozesse und Abläufe, die nicht nur die Zusammenarbeit zwischen Unternehmen erschweren, sondern auch das Etablieren von Standards, wie sie für eine erfolgreiche Digitalisierung notwendig sind. Bei Chemieanlagenbauern wie Thyssenkrupp Industrial Solutions weiß man, dass Ingenieure heute bis zu 40 % ihrer Zeit damit verbringen, auf Baustellen Material und Dokumente zu suchen. Inkonsistente Daten und Änderungen sind für 20 % der Kostenüberschreitungen und Verspätungen verantwortlich. Dieses Potenzial wollen die Anbieter heben und darüber hinaus durch Digitalisierung neue Geschäftsmodelle etablieren. Dazu sollen auch bereits bestehende Datenbanken ausgewertet werden. Der Technologiekonzern Linde hat dazu eigens ein Digitalsierungsteam aufgestellt, das gemeinsam mit Experten aus den Geschäftsbereichen digitale Produkte entwickeln soll. Zu den ersten Projekten gehört ein neues Service-Portal für Anlagenbetreiber, das die Ersatzteilbeschaffung deutlich vereinfachen soll. Ausgehend vom R&I-Schema, dessen Details in den Linde-Datenbanken vorhanden sind, entsteht dabei zunächst ein elektronischer Marktplatz für Ersatzteile. Künftig sollen anhand von Datenströmen auch Störungen vorhergesagt und die Wartungsplanung über das Service-Portal abgewickelt werden. Despite increased capital spending in the chemical industry, the trend towards larger-scale plants reduces the number of mediumscale projects. As a result, German EPCs are looking not only for ways to differentiate themselves, but also for new business models. For example, the engineering companies want to attract customers with their technology and by adding operational services to their portfolios. They are doing this in response to growing market demand. The engineering and services company Bilfinger estimates that by 2020 there will be more than 11,000 chemical and pharmaceutical plants in Europe, North America and the Middle East that are more than ten years old and will require modernization. The service business provides an opportunity to increase turnover, and that is one factor which makes it attractive to EPCs. In addition, the presence of a local service organization provides an operating base which can be used by a local sales team to acquire new projects and for other activities in the regions. There is an ongoing trend towards increased local content in construction projects. This includes equipment procurement, often based on a best cost country sourcing strategy, as well as local recruitment for project work such as installation and project management. Local content is often a requirement imposed by customers. This is frequently the case in Asia and the Middle East where companies are stateowned, and it is used as a means for stimulating the local economy. Digitalization improves efficiency Besides services, EPCs have identified digitalization as a possible differentiator to help ward off the competition. In a current study on opportunities for Industry 4.0 in the EPC market, VDMA reports that 72 % of EPCs see digital products and services as a means for generating additional turnover. Seamless, standardized interfaces in the trans-disciplinary engineering process are also seen as a way to improve efficiency. The lack of seamless data architectures remains a problem in chemical plant engineering. The IT landscape is heavily diversified, and interface management requires an enormous amount of effort. Process flows also very significantly from company to company. This makes collaboration more difficult, and it is harder to create the standards which are essential for effective digitalization. EPCs such as Thyssenkrupp Industrial Solutions realize that engineers spend 40 % of their time at installation sites looking for material and documents. Data inconsistency and changes cause 20 % of cost overruns and delays. The engineering companies want to exploit these opportunities and use digitalization to create new business models. One approach is to analyze existing databases. The technology company Linde has set up a dedicated digitalization team. Its role is to work with experts from the business units on development of digital products. One of the first projects is a new service portal for plant operators which greatly simplifies the spare parts procurement process. P&ID details are stored in the Linde databases, and that information is used initially to create an electronic marketplace for spare parts. In the future, data flows will be used to predict faults and generate maintenance plans on the service portal. New forms of project management However, the speed at which these developments are being driven in the digital world creates the need for a new approach to project management. The traditional methodology was to define and describe all of the project goals in detail. In contrast, digitalization projects get underway before all of the functionality of the product has been specified. Project management needs a significant degree of agility. Established project management methodologies which provide that capability such as „scrum“ could supplement the tools used in engineering for project management. Evonik is a case in point which shows the advantages of taking a critical look at the established approach to project execution. The 10 VERFAHRENSTECHNIK ACHEMA-Report 2018

PROCEDURE AND EQUIPMENT Neue Formen des Projektmanagements Doch die Geschwindigkeit, mit der solche Entwicklungen in der digitalen Welt vorangetrieben werden, erfordert eine neue Art des Projektmanagements: Während bei der klassischen Anlagenplanung zunächst alle Projektziele im Detail definiert und beschrieben werden, starten Digitalisierungsprojekte bereits, bevor alle Funktionen des späteren Produkts festgelegt sind. Dazu ist agiles Projektmanagement ist gefragt – die dafür etablierten Projektmanagement-Methoden wie zum Beispiel „Scrum“ könnten künftig auch die im Engineering genutzten Werkzeuge zur Projektführung ergänzen. Dass es sich lohnt, etablierte Methoden für die Abwicklung von Projekten zu überdenken, zeigt das Beispiel des Spezialchemiekonzerns Evonik: Diesem ist es durch eine neue Vorgehensweise in der Projektabwicklung gelungen, in Anlagenprojekten 15 % der Investitionskosten einzusparen. Der Trick: Während klassisch der Fokus der Projektsteuerung auf der Durchführungsphase liegt, werden beim neuen Ansatz die Projekte früher detailliert definiert und Projektrisiken intensiver bewertet. Zudem richtet sich der Projektumfang nun nach den minimalen Erfordernissen des Geschäfts und nicht mehr nach Ausbauoptionen. Da Chemieprozesse in Deutschland und Europa überwiegend auf eigenen Technologien der Chemieunternehmen basieren, sollen künftig Prozessentwicklung und Engineering als ein zusammenhängender Prozess durchgeführt werden. Die Prozessentwicklung soll durch moderne Konzepte künftig deutlich verkürzt werden. Modularisierung und Digitalisierung sind hier die Schlüsselworte. Kernprozesse könnten so künftig auf modularen Plattformen basieren, an die Stelle des heutigen Engineering tritt das deutlich einfachere Konfigurieren von Modulen. Die technischen Grundlagen dafür werden derzeit geschaffen und auch in Pilotanlagen untersucht. Fazit: Die Rahmenbedingungen im Chemieanlagenbau verändern sich. Dem steigenden Wettbewerbsdruck begegnen die Unternehmen des Anlagenbaus mit einer Neujustierung ihres Geschäftsmodells, bei dem Services über den Lebenszyklus einer Anlage eine größere Rolle spielen. Dazu kommen neue Methoden für die Projektabwicklung und die Digitalisierung von Geschäftsprozessen. Letztere soll zudem die Grundlage für neue künftige Geschäftsmodelle liefern. new project execution methodology helped the company to reduce capital spending by 15 % on plant construction projects. The difference is as follows. Traditionally, the emphasis in project management has been on the execution phase. With the new approach, project definition takes place at an earlier stage, and greater attention is paid to the project risks. The scope of the project is based on the minimal business needs and not on the optional enhancements. Chemical processes in Germany and Europe are based mostly on in-house technologies, so in the future process development and engineering will become an interrelated process. New strategies will also cut process development time. Modularization and digitalization are the key concepts in this context. Core processes can be based on modular platforms. Engineering as we know it today will be replaced by much simpler module configuration. The technical basis is now being put in place and evaluted in pilot trials. Summary: The chemical plant construction industry is operating in a changing environment. In response to more intense competitive pressures, EPCs are adjusting their business models, and service will play a greater role over the plant life cycle. New project management methodologies and business process digitalization are also being introduced. The latter will also provide the basis for new future business models.
